About the project
Culture Consultancy helps organisations change how they work. Their experts take on culture, leadership and strategic problems across sectors, building new company values and the behaviours that make those values real at team level. Their clients include large enterprises where culture change has to land across thousands of people, not just the leadership team.
CultureEmbed is the product that carries their method. It runs Team-Based Embedding sprints: short cycles where a team picks a specific opportunity to align its day-to-day work with a company value, then acts on it. We designed and built the platform between June and December 2024, so a consultant can set up a client, a leader can run a sprint and every team member can see their part in it.
The challenge
Culture change usually dies between the workshop and the workday. Values get agreed at the top, presented in a deck, then never reach the teams who have to live them. Culture Consultancy had a proven method for closing that gap, but it ran on documents, spreadsheets and facilitated sessions, which does not scale across a large client or across many clients at once.
They needed a single platform that could hold each client's themes and focus areas, give every team a clear place to do the embedding work, and make progress visible to leaders without a consultant chasing updates by hand. It also had to serve multiple client companies from one product, each with its own branding, its own people and its own confidential data.

CultureEmbed carries Culture Consultancy's own product shell and each client company's identity inside it. Company configuration lets a consultant set a client's logo and colours, so the people using it see their own organisation rather than a generic tool. That matters for a culture product, where the values on screen have to feel like the company's own.
The design job was to make a method-heavy process feel light to use. Themes, focus areas, check-in dates and status all live in one structure, so a leader running a sprint and a team member doing the work see the same picture without training.

This is the core of CultureEmbed. Teams identify the cultural themes that matter, then break each one into specific focus areas: the concrete opportunities where their day-to-day work can move closer to a company value. Each focus area carries a status and a completion date, so an abstract value like accountability turns into a tracked piece of work a team actually finishes.

Progress you can see, without chasing it.
Embedding only sticks if someone checks back. CultureEmbed lets a team set timeframes for assessing progress on each focus area, summarise the work done, and link out to the templates that guide each check-in. Leaders get a rhythm of visible progress instead of a one-off workshop and silence afterwards, and consultants stop having to ask every team where things stand.

One screen that answers: where are we with culture?
Every role opens on the picture it needs. A super admin sees the client companies and users across the platform, a company admin sees upcoming sessions, teams and theme progress for their organisation, and a culture lead sees session counters and their own team's focus areas. Activity widgets and visual insights surface what is moving, what is due and what is done, so the answer to how the culture work is going takes a glance rather than a meeting.

CultureEmbed centralises those documents with role-based visibility and password protection, so each person sees what they should and sensitive client material stays controlled.
